After 6 months of tracking our AI visibility, I finally have a reporting workflow that makes sense. Wanted to share what worked and hear how others approach this.

The problem I had:

  • We were tracking AI citations but had no idea how to measure progress
  • My CEO kept asking “are we getting better or worse?” and I had no answer
  • Couldn’t compare our performance to competitors in any meaningful way
  • Spending hours manually compiling data for monthly reports

What finally clicked:

  1. Calendar heatmaps for visibility trends - Seeing daily visibility scores on a calendar view made patterns obvious. We discovered our visibility dropped every weekend (when we weren’t publishing) and spiked on Tuesdays (when our blog posts went live).

  2. Platform-specific share of voice - We dominate on ChatGPT but barely exist on Perplexity. Wouldn’t have known this without breaking down the data by platform.

  3. Tagging prompts by topic - We grouped our monitoring prompts into product categories. Turns out our main product has great visibility but our new product line is invisible to AI. Now we know where to focus.

This resonates hard. We went through the same journey.

What we track weekly:

  • Overall visibility score trend
  • Share of voice vs top 3 competitors
  • New prompts where we got mentioned (or didn’t)
  • Citation sentiment (is AI describing us positively?)

Monthly stakeholder report structure:

  1. Executive summary (one paragraph, visibility up or down)
  2. Trend chart showing 30-day progression
  3. Platform breakdown (pie chart of ChatGPT vs Perplexity vs others)
  4. Competitor comparison table
  5. Top wins (best citations) and top opportunities (where competitors beat us)

The calendar heatmap you mentioned is clutch. We use Am I Cited for this - their dashboard makes it really visual. Before that we were trying to build our own charts in Google Sheets and it was painful.

Pro tip: Export your data weekly even if you don’t analyze it. Having historical data lets you spot trends you’d otherwise miss.

One thing I’d add: we include a “prompt discovery” section. Basically prompts we didn’t think of that turned out to mention us (or competitors). Sometimes users ask questions we never considered, and seeing those in the analytics is like free market research.

From the executive side - here’s what I actually want to see in AI visibility reports:

What matters to me:

  • Are we trending up or down? (simple line chart)
  • How do we compare to competitors? (share of voice %)
  • What’s the ROI? (correlation with other metrics like website traffic or demo requests)

What I don’t need:

  • Every single prompt response
  • Technical details about how tracking works
  • Weekly fluctuations without context

The biggest unlock for our team was connecting AI visibility to business outcomes. We noticed that when our AI visibility went up, our branded search traffic followed about 2 weeks later. That correlation made the C-suite take AI visibility seriously.

Now we have dedicated budget for AI optimization because we can show the downstream impact.

We export weekly AI visibility scores and overlay them with branded search volume from Google Search Console. Simple scatter plot in Excel showed the correlation.

The lag is usually 1-3 weeks. Theory is: AI mentions brand -> users become aware -> users Google the brand to learn more -> branded search increases.

It’s not perfect science but it’s enough to justify the investment.

Coming from traditional SEO analytics, the AI visibility metrics felt foreign at first. Here’s my mental model for mapping them:

Metrics that actually matter (and why):

  1. Visibility trend slope - Not just “up or down” but the rate of change. A flattening upward trend is an early warning sign.

  2. Platform distribution entropy - Fancy way of saying “are you concentrated on one platform or spread across many?” Lower entropy (concentrated) is riskier.

  3. Competitor gap trend - The difference between you and top competitor over time. Closing gap = winning. Widening gap = losing.

Automation is definitely possible. We:

  1. Export CSV data weekly from Am I Cited
  2. Have a Google Sheets template that auto-calculates metrics when we paste new data
  3. Connected Sheets to Google Slides via plugin for auto-updating charts

Total time went from 3 hours to 30 minutes.

For enterprise, they apparently have API access so you could build fully automated reporting pipelines. On our roadmap but haven’t done it yet.
